AI ROI Calculator vs Hiring a Consultant: When You Need Which

Most AI investment decisions do not need a consultant. Some do. A short, honest guide to which is which — from an advisory practice that also builds the calculator.

The default answer is: use the calculator

For the great majority of first-pass AI investment questions — will this pay back? Is the ROI attractive? Which of three initiatives should we fund? — a structured calculator run by the team that owns the initiative produces a better decision than a consultant does. It is faster, it exposes the assumptions the team actually holds, and it is free. Any consultant who tells you differently is selling their hours, not the answer.

When a calculator is enough

One initiative, one owner, one decision-maker, a business case that has to hold up to internal review, and no serious disagreement about the assumptions. Run the free /calculator, buy the /toolkit if you want the editable Office deliverables, and present it. Done.

When the Analyzer adds value

You are comparing 4-15 candidate initiatives, or you need to track a decision over time as inputs change. The /analyzer saves initiatives, keeps decision history, and lets you compare side by side. Two saved initiatives are free; unlimited with Analyzer Pro at $29/mo.

When outside help actually helps

There are three recurring situations. First, when stakeholders disagree — Finance sees one number, Product sees another, IT is silent, and a spreadsheet alone cannot resolve the room. Second, when the business case must survive a board meeting where the decision is politically loaded. Third, when the decision is a portfolio decision — six-plus initiatives, limited budget, and an outside prioritization view is worth more than another internal analysis.

What outside help does NOT do

It does not build a bespoke ROI model — the calculator already handles that. It does not run a strategy retreat. It does not produce a 60-page deck. What it does: pressure-test the specific numbers and assumptions under debate, produce a decision-ready recommendation, and stand behind it in the room if you need.

How to think about the price

Fixed-price outcomes, not hourly. A reviewed business case at $999 is a bounded engagement — a scoped deliverable, not an open-ended retainer. A larger portfolio review is scoped and priced up front. If the situation is bigger than a fixed-price review, we will say so and offer to scope the engagement — you never pay by the hour.

How to start

Run the free calculator or Analyzer first. It gives us the strongest possible starting point and often makes the engagement unnecessary. When you are ready to talk, use the /consulting form — a real advisor replies within one business day. No calendar booking, no sales call unless you ask for one.

Put this into practice.
